Ten opportunities scored on headroom, AI leverage, access, fit and recurring income.
Where is demand elastic enough that cutting price and turnaround with AI wins work we can actually reach from Raleigh?
No lane is big on its own, so the answer is a stack: one field niche, one retainer engine, one owned asset.
Every play starts as a time-only bet of about ten hours a week that must pay for itself within ninety days.
Pick the stack at the next quarterly meeting, then run the first ninety-day experiments listed at the end.
Blair projects 2026 at about $128K of revenue and an 8% margin. The 2027 plan is $400K at 20% profit, which means growing from about $14K a month to $53K a month. The money since 2023 came from long relationships, and the best hourly rate came from events.
Source: Blair v_project_pnl, 2026-10-04. Hourly rate = (invoiced − direct costs) ÷ hours logged.
Events earn the most per hour but were 4% of revenue. Retainers and brand films were 62%.

Two of every three dollars came from a client who came back. A new lane only counts if it produces repeat buyers at $150 an hour or better, and the AI tools matter most where they turn a one-off film into a monthly deliverable. That is the lens for every score below.
Ten opportunities from six research lanes, each scored 1–5 on five dimensions. Drag the weights to see how the ranking moves. Switch the tier to see what each one looks like as a time-only play or a real bet.
| # | Opportunity | Headroom | AI | Access | Enjoy | Recurring | Weighted | First dollar | 12-mo revenue (est.) |
|---|
Scores come from the lane researchers and were normalized so a 5 on headroom means large, growing and reachable, and a 5 on access means the assets and a live lead already exist. Revenue ranges are each lane's own estimates, not forecasts. Colors mark dimensions, so the bar length is the weighted total.
The owned-asset plays score highest because they cost nothing and fit, but they pay slowly. The three lanes that can carry 2027 revenue score lowest on enjoyment. The two lanes you would enjoy most pay $3K to $15K a job. The answer is a stack, which is the section after the lanes.
Concept frameThe funded eVTOL makers are six to eight companies with in-house video teams. The real opening is the second ring you can drive to: county EMS, police drone programs, NCDOT's air-mobility pilot, universities and new drone makers. They have grant money, no content capability, and pay $3K to $15K repeatedly.
Counts are the lane's estimates. The OEM ring is rich but staffed; the NC ring is small-ticket but open and 20 minutes to 3 hours away.
Opens commercial eVTOL operations.
A wave of new light-sport aircraft launches needing content.
The story Pivotal wanted filmed in March happened without video.
Every state team needs footage for regulators and legislators.
Where a reel would be shown if the real bet is taken.
Pivotal and Hyde County field documentary at $7,500 with the $1,146.50 deposit as credit, two drone-program stories at $4K each, one NCDOT eLIFT shoot at $5K. About $20K in 90 days for about 60 of your hours, with Chris on shoot days.
"BlueForest Aero" as a named aviation studio: $10K to $15K for XPONENTIAL, AirVenture, Sun 'n Fun, a VFS membership and a long lens. Products are $7.5K to $15K field documentaries, $4K to $6K monthly retainers for second-ring vendors, $5K trade-show daily video packages, and a ten-episode "Carolina Skies" series. The lane estimates $120K to $180K in year one.
Pivotal is a small private ultralight maker, so one deposit does not prove a budget. Government buyers are slow, so $3K to $5K jobs need five to ten a quarter to matter. Trade-show spend returns nothing without a reel, so the Hyde film must exist first. Mitigation: no show spend until the film is cut and two second-ring jobs have paid.
Concept frameDestination budgets are flat or falling, yet 92% of destination marketers keep or raise creator budgets. The buyers who are priced out are independent hotels and small operators, and they are nearly invisible in AI search. Nobody sells them real footage plus a dubbed YouTube presence as one product.
Ranges are vendor-published and directional. The Launch Reel kit at $3.5K to $7.5K sits between a drone package and a hosted creator trip, with a hero film, 8 to 12 verticals, a dubbed long-form upload and stills in five days.
Brand USA fell from $252M to $158M. Visit NC runs on about $10M and has spent $650K on creators over five years. Money is local and wants more assets per dollar.
Productize the Launch Reel kit before Dec 10 and ask two of the nine partners to pay $2,500 for the full kit as the price anchor. Publish the footage as the channel's travel series, auto-dubbed. List aerials on Adobe Stock. Target three paid kits and one Southeast DMO social-video RFP by the end of Q1 2027, about $15K to $25K.
A Puerto Rico content base: four to six trips a year, a local fixer and second shooter, a splat rig and second drone (about $6K), $3K to $4K of seeding. Pursue one pipeline-hotel pre-opening retainer at $5K to $10K a month and a Discover Puerto Rico industry agreement. The lane estimates $150K to $250K in 2027 at 30% margin.
In-kind partners rarely become cash clients, so the pilot must set a cash anchor in the first 60 days or it stays a hobby. Puerto Rico air traffic softened in 2026 and hurricane season removes June to November. Any visible synthetic imagery of a place risks the Malaysia and Ghana backlash. Mitigation: AI stays in post, and the Feb trip only happens if a December partner paid.
Concept frameVideo spend is flat, but the money is moving from agencies to in-house labor and AI, and most buyers cannot make that move alone. Seventy percent of CMOs say their processes cannot scale AI and 40% of small-business owners who have not adopted it do not know where to start. The product is the capability, delivered as a monthly shoot day.
Labor rose from 21.9% in 2025. Buyers want the capability installed, not another vendor. That is the "AI creative team install" wedge.
The proposed engine retainer sits at $4K to $6K a month: one shoot day, one hero film, 12 to 20 shorts, an AEO page refresh. Flow Service Partners is the live proposal.
Close Flow as the template retainer. Run a free AI-visibility check on 25 lapsed and local firms using BlueBoost, then offer a $1,500 audit leading to a $2K to $3K monthly AEO plus video retainer. Flow plus two retainers is $8K to $10K a month by month three; six retainers by mid-2027 is about $20K a month at 50% gross margin.
Build the "AI Creative Team Install" as a $7.5K to $12K product: a two-day on-site shoot and workshop that leaves the client with a voice profile, a Claude Code content-engine skill set, Resolve and Remotion templates and 90 days of assets, then a $1,500 monthly maintenance retainer. $10K goes to an editor retainer, promotion to home-services and PE operators, and travel. The lane estimates four installs and ten retainers in twelve months.
Consumers spot AI video by robotic gestures (67%), unnatural voices (55%) and flat emotion (51%), and 36% say it lowers brand trust. Real people on camera with AI kept in post avoids every one of those cues. No AI-native SMB video studio with disclosed revenue exists yet; the generative studios chase Hollywood brands. Nobody in the Triangle markets an AI-native workflow.
Sixty percent of marketing leaders have already cut agency spend because of AI, and retainers get trimmed 20% to 30% without cancelling. Clients can see Opus Clip at $19 a month, so the retainer must be priced on the shoot day and the judgment, not the clips. Flow becoming the next Sentara repeats 2025. Mitigation: six-month minimums, quarterly re-scopes, no client above 25% of revenue.
Concept frameNothing here is truly passive. Every sub-lane is build once, then market. The two that fit your assets best are a post-production kit sold to other studios and your own tools productized for small studios. Footage licensing is the one quick cash play. The channel is the enjoyment pick and the slowest to pay.
Source: AIR Media-Tech, 300 channels. Travel is not in the sample; third parties put it at $3 to $6.50. A channel is a byproduct of the field lanes, not the plan.
Suggested order: licensing for cash in weeks one to eight, the kit in weeks one to twelve, a channel pilot from the Hyde and Puerto Rico footage, then design partners for the productized tools, then a cohort once the list passes 1,000.
Rights-triage the 70 drives with Claude Code and send a ten-hour tranche to Troveo and Wirestock. Publish one Resolve MCP skill free on GitHub as the lead magnet, then sell the BlueLaunch and BlueCue pack at $99 on Lemon Squeezy with one YouTube walkthrough per skill. Two long-form episodes a month from footage you are already shooting, auto-dubbed to 27 languages.
$10K into a six-month "BlueForest Post Kit" with a three-tier license ($49, $149, $499 studio), ads to Resolve users and an affiliate program. Or a hosted BlueGift at $49 a month for other studios plus a Blair "Studio Scorecard" at $99 a month for three design partners, aiming for 30 paying studios. Licensing is not a real-bet lane: rates are broker-set and falling.
Blackmagic ships the same features natively and free GitHub supply rises fast. Support load lands on a two-person team. Mixing Shorts into a long-form channel cut RPM in half in one dataset. AI-video communities race to $9 a month. Mitigation: sell workflow not primitives, keep the channel long-form, and treat any product as a lead magnet for the engine until it clears $1K a month.
Concept frameThese are the two niches from the October meeting, scored on the same card. Events pay the best hourly rate and are easiest to start, but every dollar needs a body on site. Founder and recruiting films have the larger repeatable buyer class, private-equity roll-ups and health systems, but need a re-priced product and a proof-point pilot.
Exhibitors spend about $30B a year at US shows, but 40% report flat budgets and drayage is up 21% since 2022. A $1,950 Booth Day with five same-day verticals is a price point nobody local sells.
More than 200 private-equity home-services platforms exist and every acquired shop needs a rebrand and recruiting film. One nurse hire costs $22K to $64K to replace, so one film pays for itself.
Booth Day at $1,950: six hours, three testimonials, five verticals delivered the same day. Keynote and Recap at $7,500: two cameras, a switched edit, a 90-second recap the next morning. Deliver NovaQuest on the full AI pipeline and time every step. Seventeen recurring shows within driving distance are listed in the lane file, starting with the Raleigh Home Show on Jan 22.
Founder Film at $12K: one day with AI post. Culture and Recruiting Series at $4,500 a location, minimum three. Founder Content Retainer at $4K a month: a monthly half day and eight cuts. Instrument Flow's applications before and after, then take the numbers to Southern Home Services, Sila, Apex and five Triangle health systems.
Neither A nor B alone. Founder films become a per-location series inside the monthly engine, and events become a calendar add-on with the best hourly rate. Both compete for the same shooting days, so the engine's cadence sets the limit.
The post-production half of a video business is now a software problem. The capture half is not. Models cannot fake a specific person in a specific place, and that is BlueForest's whole catalogue. Price the assembly at AI cost and sell it as speed; price the capture at 2025 rates and sell it as proof.
Ranges from Vidico's 2026 guide. The new AI and DIY tier at $100 to $3K now sits in buyers' pricing guides. Quote capture and assembly as separate lines so the AI line's deflation does not drag the day rate.
A model ID appeared and vanished in October. No price, card or date exists.
The first frontier price increases on record. Flash doubles Jan 1.
Minute-long graded shots by Q2 2027 is the direction.
No new DJI models since Dec 2025. Existing drones are a depreciating moat; buy a spare body now.
Annual cadence, nothing announced.
A decision model, not an agent framework and not a video tool. It returns a typed choice, a yes or no with a probability, or a score, never prose, at $0.042 per million input tokens with output free. Independent tests found the gains real but smaller than the headline. For BlueForest it is a near-free scoring layer for BlueSales lead fit and render QC gates. A weekend experiment, not a lane.
Every lane feeds the same pipeline: one shoot day becomes a hero film, 10 to 20 cuts and a dubbed upload, delivered in five days by Chris on a Claude-driven Resolve and Remotion workflow. The pipeline is the shared asset. The niches are the front doors. Three layers, each started as a time-only play.
One offer: a monthly shoot day that returns a film, 12 to 20 shorts and an AEO refresh at $4K to $6K a month on a six-month minimum. It covers the SMB content engine and the recruiting series. Events ride along as calendar SKUs. Flow is the template; NovaQuest is the case study.
eVTOL and the NC aerospace ring, plus Puerto Rico travel. Both are field-documentary work the engine already prices, and both are in motion: the Pivotal deposit and the Dec 10 trip. The real bet goes to one of them on Feb 2, chosen by which produced cash.
The channel from field footage with no extra shoots, the post-production kit the engine runs on, and archive licensing as one-time cash that could fund the Q2 bet. Productized tools and a cohort wait for an audience.
Existing base assumes current clients hold. Each segment is the midpoint of its lane's time-only estimate. The line is the $400K plan. Real bets add $100K to $250K of upside and cost $10K to $15K plus the hours.
Buyers who bought nothing at $30K buy at $4K to $8K: mid-size firms, platforms needing per-location films, exhibitors who skip video, independent hotels invisible in AI search, county drone programs. AI post is what makes those prices profitable. Flagship films, annual meetings and aircraft launches are trust-bought, and AI only improves the margin there.

Each one changes what gets built in the next quarter. Pin a note on any card with the review overlay.
Recommend one. The monthly shoot-day retainer covers both the SMB content engine and the recruiting series. Two offers split the selling time.
"BlueForest Aero" at $10K to $15K for shows and gear, or a Puerto Rico content base at about $10K. Recommend deciding from cash produced by Feb 2, not now.
The channel is the only owned asset that scores 5 on enjoyment, and it needs a host. If neither of you wants that, build the post-production kit instead.
$9K to $27K one-time from the archive could fund the Q2 real bet without touching cash flow.
Neither A nor B alone. Founder films become a per-location series inside the engine; events become a calendar add-on with the best hourly rate.
No client above 25% of revenue. Flow becoming the next Sentara repeats 2025.
